The Challenge
Catalyst Digital is a marketing agency in Calgary with about 15 employees. They run paid campaigns for local businesses, mostly in home services and professional services. They're good at getting leads for their clients. They were less good at handling their own.
When a potential client filled out the contact form on their website, here's what happened: the form submission went to a shared Gmail inbox. Whoever checked email first would read it, copy the relevant details into a Monday.com board, send a reply from their personal email (not the shared one, because Gmail's shared inbox UX is terrible), ping the sales channel in Slack with the details, and then try to find a time on the calendar for a discovery call. On a good day, the lead heard back within 30 minutes. On a busy day, or a Monday morning after a weekend of submissions, it could take hours.
They were also losing context. The person who replied wasn't always the person who took the call, and the handoff meant retelling the prospect's situation from scratch. Some leads fell through entirely during busy weeks. Their CRM data was incomplete because nobody had time to fill in all the fields when they were also trying to respond quickly.
The math was bad. They estimated each lead took about 30 minutes of total handling time across the team, and they were getting 15 to 20 leads per week. That's 7 to 10 hours a week just on intake, spread across people who should have been doing client work.
The Solution
We built an automation that connects their website form to Gmail, Monday.com, Slack, and Google Calendar. The whole thing fires within 5 seconds of a form submission.
Here's the flow: someone fills out the contact form. The automation immediately sends a personalized reply from the shared Gmail address that acknowledges their specific need (it uses the form fields to customize the response, not a generic "thanks for reaching out" template). At the same time, it creates a Monday.com item with all the form data pre-filled, posts a formatted summary to their sales Slack channel with the prospect's name, company, budget range, and what they're looking for, and sends the lead a Calendly link for scheduling a discovery call.
If the lead books a call, the automation updates the Monday.com board with the meeting time and sends a prep notification to whichever team member is assigned to discovery calls that week. If they don't book within 24 hours, it sends a single follow-up email.
We also built a simple scoring system that flags high-value leads based on budget range and company size. Those get a different Slack notification that tags the agency owner directly, and the auto-reply mentions that a senior team member will be in touch.
The whole system runs on n8n (self-hosted) connected to their existing tools. No new subscriptions, no per-seat licensing, no monthly API fees beyond what they already pay for their existing tools.
The Results
Response time went from an average of 30 minutes to about 5 seconds. Every lead gets a reply, regardless of time of day or whether the team is busy with client work.
The team recovered about 20 hours per week of time that was being spent on manual lead processing. That's roughly equivalent to a half-time employee. Their follow-up rate went up 180% because the automation doesn't forget or get busy.
Lead-to-call conversion improved, though they don't have clean before/after data because they weren't tracking it consistently before the automation (which, honestly, was part of the problem). Anecdotally, their discovery call calendar is fuller and the no-show rate dropped because leads are booking sooner after their initial inquiry.
The Monday.com data quality improved dramatically. Every lead now has complete information because the automation fills in the fields from the form data instead of relying on someone to type it in later. That made their monthly reporting actually useful for the first time.
